The Challenge
Technically excellent coaches. No shared leadership standard.
CrossFit Los Alamos had built a coaching staff that knew their craft. The athletes trained hard, the programming was solid, and the gym had genuine community. What Mel recognized was that the coaching team was operating as a collection of individuals rather than a unified group with shared expectations.
Accountability between coaches was inconsistent. Feedback conversations were avoided. The culture the gym was known for externally was not being built intentionally from the inside. Mel wanted a day that would shift that. Not a lecture. A real working session the team would actually leave changed by.
The Approach
A full-day workshop inside the gym they coach in every day.
Kestryl Edge ran a full-day leadership effectiveness workshop at CrossFit Los Alamos. The session moved through psychological safety framing built specifically for a coaching context, and worked through exercises in empathy, personal storytelling, and leadership style mapping.
The afternoon focused on the Conversational Capacity framework, practicing hard conversations the team had been avoiding, and closed with a team values discovery session that produced specific, signed commitments from everyone in the room.

What it means in a coaching environment and why the team culture outside the whiteboard matters as much as the programming on it.
Empathy and Sympathy
An activity-based exercise that shifted how coaches understand their default responses to struggling athletes and struggling colleagues.
Leadership Style Mapping
How each coach thinks they show up versus how the rest of the team experiences them. That gap is where most coaching breakdowns live.
Conversational Capacity
Live practice on conversations the team had been putting off. Real scenarios. Real discomfort. Real resolution.
Values Discovery and Commitments
The team built a shared values statement and left with written, signed commitments for what changes in the next 30 days.
